AI use is quickly evolving from productivity support systems to powering autonomous workforces where agents collaborate, improve recursively, and operate independently. The hosts of The All-In Podcast called this "the silent workforce." Understanding how these systems function can help you better understand how agentic AI may scale within your organization.
This guide builds that understanding from the ground up: how autonomous agents operate, the behaviors that emerge at scale, and the security risks of building without a governance plan.
One concept worth anchoring on is what David Sacks called "prompt attenuation."
In the traditional AI model, a human prompts a model, reviews the output, and prompts again. Balaji Srinivasan, former CTO of Coinbase, calls this "middle to middle" because a human sits at both ends of every exchange.
In an Agentic AI workflow, one agent's output becomes another agent's input. Here is how prompt attenuation works:
Skills files: Instead of specific instructions, each agent operates from a meta-prompt, a plain-text file that defines behavioural rules and objectives for operating within a network. The agent is not told exactly what to say, only how to behave.
Self-correcting loops: One agent generates content or code, a second agent critiques it, and the first agent iterates until a quality threshold is met. No human review required between cycles.
Scheduled autonomy: These loops run on cron jobs that automatically execute on a schedule, continuously, without needing human intervention.
Jason Calacanis confirmed this is already live at his company. Agents scrape platforms like Reddit and X for marketing trends, update their own skill files, and have other agents check their work. One agent generates headlines and thumbnails. Another evaluates and improves them. The system gets measurably better over time on its own.
Platforms like Moltbook, a Reddit-style message board where AI agents interact with each other, have surfaced unsettling questions about emergent behavior.
Some posts on Moltbook were alarming on the surface, including threads about agents creating private non-human languages and conspiring against their human owners. Sacks was careful not to sensationalize these. Moltbook has a public API, meaning humans could be prompting agents to perform conspiratorial behavior as a stunt.
What is authentic and observable is the underlying dynamic itself:
Recursive interaction: Agents trained on human data and given general rules produce outputs that no single prompt fully anticipated.
Compounding complexity: As hardware improves, base models strengthen, and autonomous time horizons extend, the behavior emerging from these swarms becomes harder to predict.
Accelerating pace: Brad Gerstner noted that the industry is only three years into this, growing at an exponential rate. The Claude Code release in late 2024 was a step-function jump. The next generation of models trained on Blackwell hardware will be another.
What that produced in practice was agent interactions that no single human prompt had initiated or directed. Conversations appeared to have their own momentum. Before drawing conclusions about what this emergent behavior means, David Friedberg offered a framing that is worth sitting with.
He called back to a Derren Brown experiment in which two executives were unknowingly seeded with subliminal cues before a brainstorming session. After eight hours of work, they independently produced exactly the concept Brown had pre-written on a hidden whiteboard. They believed they had invented it. They had been programmed.
Friedberg's point: human creativity may itself be emergent computation. When agent swarms appear to think and collaborate autonomously, they may be doing something structurally similar to what we do every day without noticing.
This is not a reason to be alarmed. It is a reason to approach the capability with more seriousness than the hype cycle typically allows, and to ask harder questions about what you are actually building before you build it.
The practical application of everything described above is a fundamentally different kind of organizational architecture, one where your entire institutional knowledge becomes active and actionable. Jason Calacanis described the endpoint of this architecture as creating "your own Ultron at your company, the God CEO plus, that can do every job."
It is a metaphor for what becomes possible when agent swarms are integrated with a centralized intelligence layer built from your own organizational data:
Total data consolidation: Every Slack message, Notion edit, email thread, and meeting note is pulled into a centralized AI system via API integrations. The system holds the institutional memory of the entire organization.
Encoded human expertise: The unique skills of top performers, how a veteran recruiter evaluates candidates, and how an experienced analyst synthesizes signals are identified and encoded into the AI. That knowledge no longer walks out the door when an employee leaves.
Recursive self-improvement: Agents check each other's work and iterate without human intervention. Output quality improves continuously.
Synthesized leadership visibility: A leader can ask a cross-organizational question like "What did all the associates take away from yesterday's client meetings?" and receive an immediate, synthesized answer that previously would have required hours of manual aggregation.
A single employee managing a machine swarm can now perform functions that previously required multiple roles across design, development, and management simultaneously.
The organizational Ultron is not a future scenario. Versions of it are already running in forward-leaning organizations. But building it requires granting your agents access to your data, and that is where the risk comes into play.
For an agentic system to work, it needs API keys. That means access to Gmail, Notion, Slack, your CRM, and your financial systems. If the third-party agent software is compromised, an attacker gains access to all of it simultaneously.
Full credential exposure: API keys are not scoped by default. Granting them to an autonomous agent effectively grants access to a user's entire digital identity across every connected tool.
Invisible attack surface: The risk does not announce itself in normal operation. There are no warning signs until something goes wrong.
Third-party dependency: The security of an agentic system is only as strong as its weakest third-party tool.
This is not theoretical. This is why sophisticated AI leaders remain hesitant to deploy agentic systems at scale without a deliberate governance architecture.
Now that you know the risks, it’s important to build a system architected to contain them. These are the disciplines that need to be in place from day one:
Immutable audit trails: Humans must be able to reconstruct the logic path behind any agent decision. Tamper-proof logging is non-negotiable.
Logic loop detection: Recursive architectures can spiral. Protocols to detect and interrupt runaway loops need to be designed in from the start.
Sandboxed permissions: Each agent should receive access only to the specific data sources required for its defined task. Access should be scoped, time-limited where possible, and fully auditable.
Human review checkpoints: High-stakes workflows touching financial decisions, customer-facing output, or regulatory compliance should retain mandatory human review gates even as surrounding processes become automated.
Intentional role redesign: The employee who can fluently direct a machine swarm is a genuinely new role, and most organizations are not yet hiring for or developing it.
Getting these disciplines right is what separates an agentic system you can scale from one you will eventually have to rebuild.
The silent workforce is already being assembled across the industry. The only variable is whether the underlying architecture was designed to be trusted.
